Proposal for this challenge:

Introduce common standards and processes that will incentivize project collaboration and sharing.

As the community grows, we find greater need to develop processes and standards that will facilitate efficient information sharing, effective tools and systems development, and inclusive collaboration to attract new members and projects to drive greater engagement and results.

This community work can be divided into the following key areas that we will be looking into improving and developing new processes around:

As you can see, there are many frameworks needed to be developed. For this proposal we will cover most areas if not all. We will develop the frameworks and check then in practice through the ongoing community activities.

Challenge question: Can we build an Open Ecosystem to drive growth, give equal opportunities to all, and increase the synergies across Cardano projects?

Cardano4Climate already proved in the past 6 months that it could achieve the challenge question and become one of the most active and engaging communities on Catalyst. This proposal aims to focus on the process and standards to continue and grow the community and impact on the catalyst projects.

Guiding questions:

  • How can we build a common identity and increase awareness on Cardano projects?

If you have been in key community meetings, you probably saw the Cardano4Climate logo. We have build an identity that attracts individuals and projects - and we need to continue and grow it

  • How can we increase the discoverability and the commercial adoption of our projects?

This is a key element to work on. We started to do it already through connecting internally as well external collaboration with like minded companies (seedstars.com, goodwall.io, accelerate2030.org and more), and we need to further develop it

  • How can we increase the degree of collaboration across different projects?

This proposal covers some key directions mentioned in the challenge:

  • Introduce common standards and processes and incentivize their adoption across projects
  • Provide cross-project infrastructures and tools needed to co-ordinate
  • Ensure the existence of a cohesive knowledge base
  • Support a network of professional technology ambassadors

Risk: Too much specialization on the core team can lead to issues when a key member leaves the team or is unavailable for extended periods of time.

Mitigation: We will ensure that there are at least two people who are able to perform any key role or function (this is an example of a best practice that we will be sharing as part of this proposal).

Risk:There is not enough time to uncover meaningful mechanisms and best practices in three months.

Mitigation: C4C has been experimenting for the past 6 months, so we have a significant amount of lived experience to draw from in community building and knowledge sharing. We will also operate on a principle of rapid experimentation, to try new things, reflect on how they worked, and iterate. This will allow us to evolve and grow our body of best practices and successful mechanisms much faster.

Budget for initial 3 months

  • 2 Project leads to manage and coordinate the process. It will be two members from the core team. USD 2000 for 3 months for 2 people = USD 12000. The estimated time dedicated per month is between 60 and 80 hours.
  • 2 supporting community members taking the lead on certain areas. USD 1000 per month for 3 months for 2 people = USD 6000. The estimated time dedicated per month is between 30 and 40 hours.
  • Additional budget dedicated to community members supporting in certain expertise (i.e. database development) 100 hours in total for USD 30 per hour = USD3000

We are a global community of over 200 members, grown in 6 months around communication channels, meetings & a shared vision. 8 active core team members.

Since mid October, we have hosted weekly 90 minute zoom calls. We moderate a Telegram channel & Discord server with more than 200 members as well as maintain a YouTube channel & website. In the past 3 months we have hosted several Project Catalyst after town hall breakout rooms.

We have partnered with other Catalyst communities to collaborate such as Climate Neutral Cradano SPO group, DLT360, WADA, SWARM, Catalyst school, SustainableADA and more.

We have become a point of reference to connect community activities with ecosystem players such as Cardano Foundation, IOG, Cardashift, and Empowa all becomes activate members in the community

Cardano4Climate has started experimenting with both Dework bounties as well as looking at rewarding Gimbals for community participation. We are also starting up as a Littlefish Colony and using Littlefish actions along side bounties. Most of our work so far in this proposal is around community incentivization and translating playbooks into Dework bounties. We are also creating playbooks and checklists for putting on events as we continue with our monthly event cadence.

This month has been busy with supporting proposal writing and collecting proposal directly and indirectly related to environmental and social impact. One particular highlight was the collaboration and coordination with Darlington of Lidonation, who incorporated the C4C impact proposal list into the Lidonation voter tool. This is an example of a valuable community tool constructed as a direct result of C4C community effort.

We are a bit slower this past month as people are taking vacations, but the community continues to move forward. Most notably, we held ImpactFest and this resulted in a lot of good best practices and lessons learned. We are in the process of updating documents and playbooks for events based on our reflection and feedback on how the event went. We continue to meet as a core working group at least three times a week to work on events, community management, and the Gimbalabs token PBL.

C4C has several weekly meetings where we plan events, our weekly meetup, discuss community collaboration best practices, and work on a tokenomics project in collaboration with Gimbalabs.

Some highlights of things we've worked on:

  1. we have been engaged in an Ikigai workshop with littlefish Foundation over the past three weeks to understand better the community roles and responsibilities that make C4C function. Ikigai is a Japanese word that translates loosely to "life purpose". We use tools and processes to understand our own Ikigai, which is where 1) what we are good at, 2) what we love to do, 3) what the world needs and 4) what we can be paid for overlap and create what we are calling Ikigai. We hope to allow people to see the engagement opportunities available better and match them with their Ikigai and the things the C4C community needs. Through this experiment, we hope to discover good tools and mechanisms that allow other communities and groups to outline their purpose and roles and help their members find their Ikigai.   2. We have started a project to re-vamp and relaunch the cardano4Climate.com website. We are discussing information architecture and how to use the website to better document and engage with the community, provide clearer onboarding instructions and opportunities for newcomers, and act as a single gateway to all things C4C to help people find the links and information that they need. (see attached Miro screenshot)

  3. We have been actively exploring the use of Dework and Gimbals as a way of tracking action and incentivizing participation. We have been using Gimbals to track community meeting attendance and working closely with the treasury guild to streamline and document the process of automating Dework bounties and interface with the treasury guild payout mechanisms.

In the past month, we have explored and worked on a number of things:

  1. The use of Agile Sprints to provide cadence and predictability of deliverables and action. The C4C core team learned about Agile sprints and how they can be used to instill a cadence of delivery and action in the community. The team agreed to start experimenting with concepts like Spring planning, Story gathering, Daily standups, and Retrospectives as part of our operating model. We will document these practices and how best to use them for decentralized communities.

  2. The use of Miro boards for organization (for Ikigai, Cardano Summit Planning, and exploring organizational methods and structures) continues, and has proven to be an invaluable tool for organization and brainstorming.

  3. Exploring the use of Lunar sprint cycles to set up two week sprints that are tied to natural rhythms. Using the cycles of the moon to start and end sprints is a novel and interesting way to run sprints. There is a natural "progress bar" in the sky, and it will help us get back in touch with natural rhythms for our work.

  4. Figuring out community collaboration and incentive standards for rewarding work done, recognizing community involvement, and creating fair and equitable methods of distributing funds. We are still looking at ways of distributing our Fund 8 funds to the community and are evolving systems of recognition and reward.

  5. Using WordPress and CardanoPress as documentation and access mechanisms for the community. We have started looking at revamping our website: https://www.cardano4climate.com and using it as our community documentation hub.

  1. We are completing the second of our sprint cycles that we are using to organize work. We use Dework for task management, and Discord for asynchronous communication around tasks, and Telegram channels for real-time communications between the team(s). We have done the usual retrospectives and sprint planning and are starting to get into a rhythm. However, the Cardano Summit disrupted our normal flow with much of the community traveling and participating in the Lausanne or local community summits for the past 2 weeks. We will continue with sprints, sprint planning, and using the methodology to build up a set of best practices and start to document what works well and what does not as part of this proposal.
  2. We continue to work on the community incentivization model, and it has been delayed due to Cardano Summit activities.
  3. We organized and put on an event at the Cardano Summit in Lausanne called "Impact as an Opportunity for Cardano". This was our main contribution to the summit along with a list of all the global community led events as a map of presentations and meetups happening around the world. As part of this event planning, we use an emergent flash mob of volunteers from around the world to produce the graphics, organize the speakers, provide venues for practice and feedback, and live stream and record the event. It was a very effective collaboration that we have now completed a retrospective and will be adding notes to our documentation on what went well and what can be improved for next time.

The Cardano4Climate community has continued to operate using the Agile Scrum methodology to help focus on completing work in a specific timeframe. This shift continues to provide us with more motivation to deliver work in a timely manner, and the community is providing positive feedback on the change. As we continue to refine our methodology, the next steps will be to complete writing up our community collaboration standards on our website (https://www.cardano4climate.com) and share it with the community. The month of December has been a bit more slow than usual due to the delayed Fund 10 and holiday slowdown, but community events and meeting continue to happen through Dec. 21 (which is our Holiday Party!)
